Ninja Warp Speed

The production pipeline. One client visit → the client deliverable + the show — "Found in KC" (we put local businesses on the M.A.P.). Automation bolted onto your already-proven Hasan editing system — not a rebuild. The goal: faster to publish than anyone, so you get paid faster.

Tim — Track 1

1 · The One-Visit Model — Two Tracks, Two Outputs

One trip to the client's location
Track 1 · Visibility — Tim
Drone + 360 capture (the M.A.P. work)
→ Client deliverable
Track 2 · Story — Gabe
Interview session + cinematic shots
→ The show
Self-doc layer: Osmo Pocket 3 + phone + car dash cam + behind-the-scenes → the on-location segment of the podcast. You're filming yourselves doing the real work.
The Final blends both: Gabe's interviews & shots + Tim's drone & 360s. Show = on-location segment + studio segment (Lucky 13 — Erik's only entry point).

3 · The Folder Tree (proven — adopt as-is)

📁 00_BRIEF — brief · notes · brand
📁 01_RAW — do not rename/move
📁 02_WORKING
📁 03_EXPORTS — Shedit drafts V01/V02
📁 04_FINAL — only when truly final
"Ready to Edit" gate: RAW in 01_RAW + brand in 00_BRIEF + brief done → triggers Warp Speed.

4 · What Warp Speed Automates

  • A · Ingest & sort — reads tags/names, files each asset (360 · drone · stills · interview · BTS)
  • B · Auto color — applies the Ninja LUT per camera
  • C · Auto nadir — stamps the Nadir preset on 360 + drone-down
  • D · Shedit — auto-cuts a V01 from the shot list + story template → drops in 03_EXPORTS
Pavan revives + extends your existing "Hasan Pipeline Builder" Apps Script — seed already exists.

5 · Settings To Lock (before automation can run)

Device / layerStatusSource

Drone — ortho ~160–170ft, orbit rulesLOCKEG America SOW — pull exact values

Phone (self-doc / BTS)DEFINETim + Gabe
Car dash camDEFINETim — confirm res/framerate usable in edit

I won't invent camera settings — the LOCK rows get pulled from your real docs; the DEFINE rows are the Monday-with-Gabe work. Naming + tags get locked at the same time (that's the hinge that makes auto-sort work).

6 · Ownership — The LLC Holds the IP

Ninja-360 Digital Media LLC owns all of it.
The pipeline, the coined IP, every preset, template, script, LUT, and frame of footage sits with Ninja-360 Digital Media LLC (operating as ninja360.net). The roles below are who builds and operates each piece — not who owns it. Everything a partner creates here is work-for-hire assigned to the LLC, per the Partner Framework. Tim owns the LLC; the LLC holds the IP — so it stays a business asset, not a personal one. No role confers ownership, equity, or a claim on the assets.

7 · Statement of Work (SOW)

Objective

Automate the front of the proven Hasan system so a finished shoot becomes a review-ready Shedit draft with near-zero manual handling — while capturing the show from the same visit.

Success metrics
  • Shoot-to-publish time — baseline → target (e.g. 24h)
  • Weeks shipped ÷ 13 — sprint delivery rate
  • % drafts passing review in ≤1 pass
Scope (five workstreams)
  • 1 · Shoot SOP — standardized 2-track capture so automation can run
  • 2 · Warp Speed — auto-sort → auto-color → auto-nadir → Shedit into 03_EXPORTS
  • 3 · Templates & assets — Ninja LUT · Nadir preset · story templates · tag taxonomy
  • 4 · Automation — extend the existing Apps Script (Pavan)
  • 5 · Show layer — on-location + studio segments feed "Found in KC"

8 · SOP — The Shoot (2 tracks)

Owner: Tim. Reference: SOP Internal v3 §7.1–7.2 + EG America SOW.

The six pipeline stages (A–F)
  • A · Ingest & sort — 360 · drone · stills · interview · BTS
  • B · Auto color — Ninja LUT applied per camera
  • C · Auto nadir — Nadir preset on 360 + drone-down
  • D · Shedit auto-assembly — V01 dropped in 03_EXPORTS
  • E · Ninja Editor · Gabe — calibrate color/story/brand/nadir on V01; ≤1 pass
  • F · Approve → publish · Tim → 04_FINAL → GHL autopost → blog → measure shoot-to-publish
A–D = Warp Speed automation. E = the one hands-on step. F = the approval gate.

11 · Ties to Pay + Sprint

12 · Immediate Next Actions

  1. Pull SOP Internal v3 + EG America SOW settings into Section 8 (concretize Track 1 shoot spec).
  2. Open the "Hasan Pipeline Builder" script — scope existing vs. Warp Speed adds (Pavan).
  3. Lock tag taxonomy + capture naming (Tim + Pavan) — the hinge for auto-sort.
  4. DEFINE show-layer settings with Gabe (Osmo/phone/dashcam/interview) + the Track 2 interview workflow.
  5. Capture the Ninja LUT (Tim → Gabe); Gabe drafts the "Inside [Business]" story template (the Shedit blueprint).
  6. Decide one-tier (Gabe) vs two-tier (Gabe + Hasan); confirm Hasan availability.
  7. Set shoot-to-publish baseline + target at the Monday sync.
  8. Register / trademark under the LLC: "Ninja-360" (+ consider "M.A.P. System" + the coined Warp Speed terms); log handles + assets to the LLC.
Faster to publish than anyone = paid faster.
Shoot-to-publish is the one number that matters.
